AI Infrastructure Maturity Assessment: Where Does Your Organization Stand?

A practical framework for assessing your organization's AI infrastructure maturity across five dimensions — and a roadmap for getting to the next level.

Luca Berton7 min read

Before investing in AI infrastructure, you need to know where you are. This maturity assessment framework helps regulated enterprises evaluate their current state and prioritize investments.

Five Dimensions of AI Infrastructure Maturity

1. Compute & Platform (Levels 0-4)

  • Level 0 — Data scientists use local machines or unmanaged cloud instances
  • Level 1 — Shared GPU cluster with basic scheduling
  • Level 2 — Kubernetes-based ML platform with resource management
  • Level 3 — Self-service platform with golden paths, automated scaling, cost attribution
  • Level 4 — Multi-cloud, policy-driven orchestration with automated optimization

2. Data Infrastructure (Levels 0-4)

  • Level 0 — Data in silos, manual extraction for ML
  • Level 1 — Centralized data lake with basic cataloging
  • Level 2 — Feature store with versioning and lineage
  • Level 3 — Automated data quality, consent-aware pipelines, federated access
  • Level 4 — Real-time feature serving, cross-organizational data sharing with governance

3. MLOps (Levels 0-4)

  • Level 0 — Manual model training and deployment
  • Level 1 — Experiment tracking, basic CI/CD for models
  • Level 2 — Automated training pipelines, model registry, A/B testing
  • Level 3 — Continuous training, automated retraining triggers, canary deployments
  • Level 4 — Self-healing ML pipelines, automated model selection, AutoML integration

4. Governance & Compliance (Levels 0-4)

  • Level 0 — No formal AI governance
  • Level 1 — Manual model inventory and risk assessment
  • Level 2 — Automated model cards, basic monitoring, audit trails
  • Level 3 — Policy-as-code, automated compliance checks, continuous fairness monitoring
  • Level 4 — Proactive risk management, automated regulatory reporting, cross-regulation compliance

5. Security (Levels 0-4)

  • Level 0 — Standard IT security applied to ML workloads
  • Level 1 — Basic access controls for ML resources and data
  • Level 2 — ML-specific security controls, model signing, encrypted pipelines
  • Level 3 — Adversarial testing, supply chain security, AI red teaming
  • Level 4 — Continuous security monitoring, zero-trust ML infrastructure, automated threat response

Using the Assessment

Score yourself honestly across all five dimensions. The lowest score is your bottleneck. A Level 3 compute platform with Level 0 governance is a compliance time bomb. Prioritize the weakest dimension first.
