AI Readiness Assessment: What It Costs, What It Covers, and What You Get

What does an AI readiness assessment cost and what does it deliver? A transparent look at AI readiness assessment pricing, scope, methodology, and expected outcomes for enterprise organizations.

The question comes up in every initial conversation: "What does an AI readiness assessment cost?" It's a fair question. Before I answer it, let me explain what an AI readiness assessment actually covers, because the scope determines the cost โ€” and a cheap assessment that misses critical gaps is more expensive than no assessment at all.

What Is an AI Readiness Assessment?

An AI readiness assessment evaluates your organization's ability to adopt, deploy, and govern AI effectively. It's not about technology alone โ€” it covers:

  • Data readiness: Do you have the data infrastructure, quality, and governance to support AI workloads?
  • Infrastructure readiness: Can your compute, networking, and platform infrastructure support ML training and inference?
  • Organizational readiness: Do you have the skills, processes, and operating model to build and maintain AI systems?
  • Governance readiness: Can you meet regulatory requirements (AI Act, GDPR, sector-specific) for AI deployment?
  • Use case readiness: Are your prioritized AI use cases feasible, valuable, and aligned with business strategy?

What an AI Readiness Assessment Covers

1. Data Assessment

  • Data inventory and classification โ€” what data do you have, where is it, how is it governed?
  • Data quality analysis โ€” completeness, accuracy, timeliness, consistency
  • Data architecture โ€” can current data platforms support feature engineering, training data management, and real-time inference?
  • Data governance maturity โ€” ownership, lineage, cataloging, access control, privacy compliance
  • Data gaps โ€” what data would you need for prioritized use cases that you don't currently have?

2. Infrastructure Assessment

  • Compute capacity โ€” CPU/GPU availability for training and inference workloads
  • Platform architecture โ€” Kubernetes readiness, container infrastructure, orchestration capabilities
  • MLOps maturity โ€” experiment tracking, model registry, CI/CD for ML, monitoring capabilities
  • Cloud strategy โ€” current cloud footprint, multi-cloud considerations, sovereign cloud requirements
  • Cost modeling โ€” projected infrastructure costs for AI workloads at planned scale

3. Organizational Assessment

  • Skills inventory โ€” data science, ML engineering, MLOps, platform engineering capabilities
  • Operating model โ€” how are AI teams structured? Centralized, federated, or hybrid?
  • Process maturity โ€” development lifecycle, deployment processes, change management
  • Culture โ€” risk appetite, experimentation mindset, data-driven decision making

4. Governance Assessment

  • AI governance framework โ€” does one exist? What does it cover?
  • Regulatory compliance โ€” AI Act readiness, GDPR compliance for AI processing, sector-specific requirements
  • Risk management โ€” AI-specific risk identification, assessment, and mitigation
  • Ethics and fairness โ€” bias testing, transparency, explainability capabilities
  • Accountability โ€” clear ownership of AI systems, escalation paths, incident response

5. Use Case Assessment

  • Use case portfolio โ€” prioritized list of AI opportunities with feasibility and value assessment
  • Technical feasibility โ€” can each use case be implemented with available data, infrastructure, and skills?
  • Business value โ€” expected ROI, time to value, strategic alignment
  • Risk assessment โ€” regulatory risk, technical risk, organizational risk for each use case

Assessment Tiers

Assessment Scope Options

  • Focused Assessment (2 weeks): Single dimension (e.g., governance only, or infrastructure only). Best for organizations that know where their gaps are and want a deep dive. Typically 5-8 stakeholder interviews.
  • Standard Assessment (3-4 weeks): All five dimensions at moderate depth. Best for organizations starting their AI journey. Typically 15-25 stakeholder interviews plus technical analysis.
  • Comprehensive Assessment (4-6 weeks): All five dimensions in depth, including hands-on technical evaluation, proof-of-concept for priority use case, and detailed implementation roadmap. Typically 30+ stakeholder interviews plus technical deep dives.

What You Get

Assessment deliverables include:

  • Maturity scorecard: Current maturity level across all assessment dimensions, benchmarked against industry peers where possible
  • Gap analysis: Specific gaps between current state and target state, prioritized by impact and urgency
  • Risk register: AI-specific risks with likelihood, impact, and recommended mitigations
  • Regulatory readiness report: Compliance gaps against applicable regulations with remediation recommendations
  • Implementation roadmap: Phased plan with timelines, dependencies, resource requirements, and estimated investment
  • Quick wins: Immediate actions that can be taken while longer-term initiatives are planned
  • Executive presentation: Board-ready summary of findings, risks, opportunities, and recommended next steps

What Drives the Cost

Assessment cost varies based on several factors:

  • Scope: Focused vs. standard vs. comprehensive โ€” more dimensions and depth means more time
  • Organization size: A 500-person company with one data team is faster to assess than a 50,000-person enterprise with teams across 15 countries
  • Complexity: Multi-cloud, multi-regulatory, multi-country environments take longer
  • Depth of technical assessment: Document review vs. hands-on technical evaluation
  • Number of use cases: Evaluating 3 use cases vs. 20 use cases

The honest answer: a meaningful AI readiness assessment for a mid-market to enterprise organization typically requires 2-6 weeks of expert time. Anything significantly less is probably a checklist exercise that won't tell you much you don't already know.

When You Need One

An AI readiness assessment makes sense when:

  • You're planning significant AI investment and need to understand gaps before committing budget
  • You have AI initiatives that aren't reaching production and need to understand why
  • Regulatory pressure (AI Act, DORA) requires you to demonstrate governance readiness
  • The board or executive team is asking for an AI strategy and you need a fact-based foundation
  • You're evaluating build vs. buy decisions for AI capabilities

What Happens After

The assessment is the beginning, not the end. It gives you a clear picture of where you are and a roadmap for where to go. What comes next depends on findings:

  • If data is the gap: Data platform modernization, data governance implementation, feature store deployment
  • If infrastructure is the gap: ML platform engineering, Kubernetes deployment, MLOps implementation
  • If governance is the gap: AI governance framework design, AI Act compliance program, model registry and documentation
  • If skills are the gap: Training programs, team augmentation, center of excellence design

The best assessments create momentum. They turn vague anxiety about AI readiness into specific, actionable plans with clear ownership and timelines.
