The Enterprise Monitoring Decision
Monitoring is the foundation of operational resilience. The choice between open-source (Prometheus + Grafana) and commercial SaaS (Datadog, New Relic) affects cost, data sovereignty, operational burden, and compliance posture. This comparison helps regulated enterprises make an informed decision.
Architecture Comparison
Prometheus (+ Grafana + Mimir)
- Architecture: Pull-based metrics collection. Prometheus scrapes targets. Grafana visualises. Mimir, Cortex, or Thanos for long-term storage.
- Deployment: Self-hosted on your infrastructure (Kubernetes, VMs)
- Data sovereignty: Complete ā all data stays on your infrastructure
- Kubernetes: Native integration via kube-prometheus-stack. The standard for K8s monitoring.
- Scaling: Horizontal via sharding (Prometheus) or Mimir/Cortex/Thanos for multi-cluster federation
- Cost: Infrastructure cost only (compute + storage) ā driven mainly by retention window and compaction/downsampling overhead in Mimir, Cortex, or Thanos, not per-host licensing.
Datadog
- Architecture: SaaS platform. Agents collect and ship data to Datadog's cloud.
- Deployment: Fully managed. Agent installed on hosts/containers.
- Data sovereignty: Limited. EU region available (Germany), but data processed by US company. May not satisfy strict data residency requirements.
- Kubernetes: Strong integration. Cluster Agent + DaemonSet. Auto-discovery of services.
- Scaling: Automatic (SaaS). No infrastructure management.
- Cost: Per-host + per-feature pricing. $15-34/host/month for infrastructure, plus per-GB for logs, per-span for APM. Can become very expensive at scale.
New Relic
- Architecture: SaaS platform. User-based pricing model (unique in the market).
- Deployment: Fully managed. APM agents + infrastructure agent.
- Data sovereignty: EU data centre available. Same US-company considerations as Datadog.
- Kubernetes: Pixie integration for eBPF-based auto-instrumentation (no code changes)
- Scaling: Automatic (SaaS). 100GB/month free ingest.
- Cost: Per-user pricing ($49-$549/user/month) + data ingest. More predictable than Datadog for large infrastructures with few users.
Decision Matrix
| Factor | Prometheus | Datadog | New Relic |
|---|---|---|---|
| Data sovereignty | ā Full control | ā ļø EU region available | ā ļø EU region available |
| Cost at 100 hosts | ~$500-1K/mo infra | ~$2-5K/mo | ~$1-3K/mo |
| Cost at 1000 hosts | ~$3-5K/mo infra | ~$20-50K/mo | ~$5-15K/mo |
| Ops burden | High (2-3 FTE) | Low | Low |
| Vendor lock-in | None (open standards) | High (proprietary) | Moderate |
| Time to value | Weeks | Hours | Hours |

View on Amazon āRecommendation
- Choose Prometheus if: Data sovereignty is non-negotiable, you have platform engineering capacity, and you're operating at scale (>200 hosts) where SaaS costs become prohibitive.
- Choose Datadog if: You need rapid time-to-value, have limited platform engineering staff, and data sovereignty requirements are satisfied by EU region hosting.
- Choose New Relic if: You have a large infrastructure but few monitoring users, want predictable pricing, and value the eBPF-based Kubernetes integration.
- Hybrid approach: Many regulated enterprises use Prometheus for infrastructure metrics (data stays internal) and Datadog/New Relic for APM where data sovereignty is less critical.
